
Over time, New York Pizza's data platform had become a bottleneck. Built on an older stack with increasingly layered transformation logic, it was hard to maintain and slow to adapt. Fixing issues was a process that came with long turnaround times and little transparency. This led to a set of clear goals for the new platform:
Xomnia and New York Pizza worked together to design and build a modern data platform to replace the existing setup. The project was structured around three interconnected workstreams: designing a new architecture, migrating the existing data logic, and reconnecting all reporting to the new platform.
The starting point was understanding what was already there, mapping the existing data warehouse, including all logic, transformations, and orchestration built up over time in the old environment. As this work got underway, the scope proved to be considerably larger than the available documentation indicated, making the migration a more intensive effort than initially expected.
Two architectural options were evaluated, Databricks and Microsoft Fabric, and the team recommended Fabric. It fitted well with New York Pizza's existing technology landscape and allowed the team to work within a consistent ecosystem.
The new platform was built on a Medallion Architecture (Bronze, Silver, Gold layers), with data transformations handled through DBT connected to Fabric's Spark engine. Development and production environments were clearly separated, and Fabric's Shortcut functionality was used to prevent data duplication. Azure Data Factory, already part of the previous setup, was kept for orchestration, a practical decision that avoided unnecessary migration risk.
The two main data sources flowing into the platform are the point-of-sale system used across all franchise locations, capturing order-level detail including toppings, discounts, and order origin, and the financial system used across the organisation. Both feed into a single unified platform that supports reporting across the business.
The final step was migrating the semantic model and reconnecting existing reports to the new data layer, maintaining continuity for the teams relying on dashboards day to day.
Throughout the project, New York Pizza's internal team was involved at each step, learning the setup and functioning of the new platform as it was built. By the time the platform went live, they had made it fully their own, reflecting New York Pizza's drive to build data capability in-house rather than depend on external parties.
The platform went live on 4 June 2026, within six months of the project kicking off in November 2025.
The most immediate result is a cost saving of 80%, achieved by moving away from the previous setup and taking platform management fully in-house.
The cost saving, however, is only one part of the outcome. New York Pizza now owns and runs its data platform independently, reinforcing its position as a frontrunner in data and AI within the food service industry. Since go-live, the internal team has connected additional systems on their own, without outside help.
A customer service data source was added to provide visibility into complaints by location, making it possible to identify which stores receive specific feedback on pizza quality or delivery. An additional financial data source was also connected to enhance reporting to the parent company.
The platform delivers a reliable single source of truth, giving decision-makers across the organisation data they can trust. With a modern stack and a semantic layer in place, New York Pizza is well positioned to expand its data capabilities further, including exploring AI-driven applications in areas such as marketing.
